Interview signals (which ones matter and which are noise)

You are sitting in your car after the interview, replaying every moment. The interviewer smiled. They said "we will be in touch." They asked about your start date. That has to mean something.

You open Google and type "signs I got the job." You are looking for certainty. Everyone does.

A Resume Genius survey found 75% of hiring managers admit to lying to candidates. The warmth you felt may have been training, not signal. Enough signs are lies that reading tea leaves is less reliable than you think.

Which signals actually matter (a reliability tier list)

Not all signs are equal. Most articles list 15-30 signals as if they all carry the same weight. They do not.

Hard signals (these mean something)

They check your references. They discuss salary or benefits unprompted. They give a specific next step with a date: "You will hear from us by Thursday." They ask about competing offers or your timeline. These are actions, not words. Actions require effort. Effort means intent.

Strong signals (encouraging, not conclusive)

They introduce you to team members who were not on the original schedule. Their language shifts from "if" to "when": "when you start" instead of "if we were to offer." The interview runs significantly over time and the conversation deepens, not just small talk filling the clock.

Noise (means almost nothing)

"We will be in touch." "You are a strong candidate." Smiling, nodding, leaning in. "Great talking with you." They seemed friendly and engaged.

The noise category is where most candidates get hurt. A friendly interviewer is not a signal. It is a personality trait. Or a company policy.

What they say vs what they actually mean

Ten phrases candidates obsess over, decoded.

"We will be in touch"

CNBC called it the biggest lie HR managers tell. It is a polite exit line, not a promise. If they want you, they give specifics: a date, a next step, a name.

"We have a few more candidates to interview"

You are not the frontrunner. You could still get it, but you are in a stack being compared.

"We will keep your resume on file"

They will not. This is a soft close. Move on.

"You are overqualified"

Usually means too expensive, too likely to leave quickly, or the hiring manager felt threatened. Rarely literal.

"We went in a different direction"

Deliberately vague for legal protection. Could mean anything from "we hired internally" to "the role was canceled."

"We will be making a decision soon"

Could be days. Could be weeks. Means they have not decided, which is actually neutral, not negative.

"Best of luck in your candidacy"

Soft-positive but non-committal. Usually means the interviewer liked you but the decision is not theirs alone. Often used by senior execs handing back to the hiring manager.

"My colleague will reach out"

The person speaking is stepping back. This is neutral, not negative, but watch for follow-through. If the colleague never reaches out, the process has stalled on their side.

"We are still conducting interviews"

Usually literal. Most processes run slower than HR estimates. You are not rejected, you are in a holding pattern. One polite follow-up at the 2-week mark is fine.

"Thanks for your patience"

The process is running longer than they planned. Sometimes because of you (they want to interview a backup first). Sometimes because of them (internal politics, budget approval, a decision-maker OOO). Either way, it means wait a bit more.

The pattern: vague language is never a good sign. Specific language ("You will hear from Sarah by Friday") is the only verbal signal worth trusting.

Decoding the signals on a transcript is one drill. Catching them in real time while also answering the next question is another. Read a live room under an AI interviewer and both halves of the split attention get trained at once.

What silence means (calibrated by days and role)

Silence is the signal people panic about most. Most silence is noise. Here is how to read the delay by how long it has been.

Days 1-3: no signal

Too early. You are still inside the interviewer's normal debrief-plus-scheduling window. A thank-you email is the only move right now.

Days 4-7: normal process latency

Still inside the expected window for most roles. Internal debriefs, calibration across interviewers, and approval chains all eat days 4-7. Do not follow up yet.

Days 8-14: one polite follow-up is appropriate

This is the check-in window. Send a brief email to the recruiter or hiring manager asking for a timeline update. One email, no guilt-trip. If they respond with a specific date, the process is alive. If they respond with vague language, see the decoder above.

Days 15-21: the process is stuck

Something has stalled. Could be you (they are comparing to another candidate). Could be them (budget approval, stakeholder OOO, role restructure). Send a final close-the-loop email. If they still go silent, move your attention to other interviews.

Day 22+: probably over, not always

Assume you are out. Occasionally a late offer lands when a first-choice candidate declines. We have seen offers land at week 5 and week 8. The assumption that saves your energy is "probably over." The reality is sometimes they come back.

Calibrate by role. Tech runs fast: Amazon averages 10 days final-to-offer, Netflix 14, Google 21.

Government and clearance roles run slow: 54 to 94 days is normal. Senior roles add 2-4 weeks on top of the industry baseline.

Why great interviews still end in rejection

The interview felt amazing. Rapport was great. The interviewer laughed at your joke. You got a tour of the office. Then: silence.

This happens because warmth is policy. Interviewers are trained to make every candidate feel comfortable regardless of their decision. The friendliness was real. The hiring intent was not.

Tough questions are a better sign than easy ones. When the interviewer challenges you, pushes back, asks for specifics, they are testing depth. They are investing time because you are worth evaluating.

When they go easy and keep it surface-level, they may have already decided and are running out the clock.

A nurse who had a warm, laughing conversation about patient care and did not get a callback.

An engineer whose "great culture fit" interview ended in a form rejection.

A teacher who was told "we loved your demo lesson" and never heard back.

The friendliness was real. The signal was not. If the rejection stings, that is normal. But blaming yourself for misreading warmth as intent is blaming yourself for something the interviewer manufactured.

What to do instead of reading signals

Send one follow-up email within 24 hours. Reference something specific from the conversation, not a generic thank-you. Then stop.

Check your inbox twice a day. Morning and evening. Every check beyond that is anxiety performing as productivity.

The timeline data: the average hiring process takes 44-68 days. One week of silence is normal. Two weeks is still possible for senior roles.

Three weeks with no response to your follow-up means they likely moved on, though they may not tell you.

Keep applying. The biggest mistake is pausing your entire search because one interview "felt close." Until you have a signed offer, you are still searching.

Channel the signal-reading energy into preparation for the next interview. That is the one signal you fully control.

Reading interviewer signals is a distraction from delivering your answer. Voice practice trains the part of the interview you actually control.

The interviewer decided in the first 10 minutes. The signals after that were confirmation of a decision already made. You cannot reverse a decision by reading their body language afterward. You can influence it by being undeniably prepared for those first 10 minutes.

The candidate who spends the waiting period practicing walks into the next interview sharper than the one who spent two weeks decoding "we will be in touch."
